Who actually owns your brand? Why “everyone” means no one

Ask around your organisation: who owns the brand? You will hear “marketing, I suppose”, “the MD, ultimately”, and the most dangerous answer of all — “well, everyone is responsible for the brand”. Everyone-responsibility is how organisations describe tasks that no one is accountable for. Nobody was ever fired, praised or budgeted for “everyone’s” job.

Real ownership answers concrete questions. Who decides whether a new document type gets a template? Who is told when a supplier needs files, and checks what they were sent? Who reviews the estate on a schedule rather than when something embarrassing surfaces? Who has the authority to stop an off-brand piece from shipping — and the standing to survive doing so? If no name answers these questions, the honest answer to “who owns the brand” is: whoever touched it last.

Marketing seems like the natural owner, and often accepts the title without the mandate. But marketing owns campaigns and channels; it rarely has authority over sales decks, HR documents, operations signage or what a branch sends to a local printer. Ownership without authority produces exactly the frustration marketing teams describe to us in audit interviews, almost word for word: we see it happening, and we have no way to stop it.

Effective governance is lighter than people fear. It needs one named guardian — internal or external — a definition of what needs review versus what templates already cover, and a cadence: a periodic look across everything, rather than permanent gatekeeping of each thing. The goal is not bureaucracy; it is that somebody, by name, notices drift early and has the means to correct it.

Many of our clients solve the mandate problem by placing guardianship outside the org chart entirely. An external brand guardian holds the standard without holding a position in internal politics — which, in practice, is often the only way the standard survives them.
